CHALLENGE

Rapidly growing startup Biotech firm with little to no infrastructure or systems in place to support growth. They had no Vision, Mission, Values and no cultural standards. Inexperienced and siloed leadership who did not collaborate. Processes had difficulty keeping up with customer demands (not enough production capacity). A sales workforce that are highly educated (PHD’s), but with little to no real-life work experience and no sales experience or training. A production workforce that required communication in 4 different languages and multiple accidental cultures within the organization that were very different and had difficulty relating.

 

SOLUTION

Establish and align everyone to a long term vision, culture, and structure

 

Establish a Culture Framework

  • Establish a framework for a vision and culture
  • Identify key behaviors that everyone should or should not engage in regardless of position or place in the organization
  • Established onboarding processes that indoctrinated new employees to the mindset and culture of the company
  • Established training programs to reinforce/reiterate the cultural messaging

Leadership Development

  • Established Leadership infrastructure to better align resources (relatively flat management structure)
  • Created and conducted training for the leadership team to improve their collaboration across different functions, as well as exemplify the cultural behaviors
  • DiSC, 5 Behaviors, Extreme Ownership, Conflict resolution, a strategic planning process to align company resources to a long-term plan and vision

Operating Infrastructure

  • Develop operating infrastructure guided by Lean principles
  • Established a mindset of Continuous Improvement across functions – with customized training programs and implementations
  • Instituted Lean methods and tools to address operational inefficiencies, quality issues, and process flow constraints
  • Developed work teams to improve collaboration and cross-training

Custom System Creation

  • Identified systems and processes that required improvement– business outgrew existing business systems. Databases and applications didn’t scale with the businesses
  • Designed and implemented several new or proprietary systems including a customer service management system with a knowledge base database and a CRM.
  • Created an order entry management database, manufacturing work order database and a financial Reporting system for KPI’s (Key Performance Indicators) Didn’t want to abandon their legacy systems because they were so integrated into different parts of the company (Engineering, Quality, Production, Sales, Service, finance and supply chain) – so we enhanced what they had to scale it better to the business needs to upgrade the functionality
